  A:因为初创品牌时,消费者赋予Ropear另类、时尚的个性,Ropear被推到时尚的前沿。但是时尚也有制约因素,它的生命周期很难把握,它脆弱得必须随着环境的变化而变化,变化带来的失败率也让企业承担着更多的成本。所以我们建议要谨慎地对待时尚,更多的关注Ropear内在的特性。

  但同时也要看到,如果Ropear失去了时尚的个性,也就丧失了它的品牌价值。因此我们建议Ropear在增加新品的同时,分离出一些多数人接受的生活方式饮料。这样从企业收益上会有稳定的现金流,缓解因时尚带来的压力。

  Q:Quatta为什么在收购后,没有形成产品、渠道的互补?类似的渠道产品互补的收购有必要吗?

  A:有收购的必要。这起收购可以认为是成功的收购和失败的管理。很多企业都容易有惯性思维,他们认为以相同的方式再收购一家公司,同样会获得成功。

  从收购的目标来看Quatta的选择是正确的,增加一种产品可以使企业更早地达到规模效益,从而减少企业成本。管理盖尔夫的经验也能够帮助公司应对Ropear的加入。

  选择Ropear也是正确的。因为Ropear和盖尔夫几乎是完全互补的产品,没有冲突,只会形成合力。产品上前者是个性时尚,后者主流生活;市场上前者在北方市场,后者在南方市场;渠道上前者偏重冷渠道,后者偏重热渠道。

  管理的失败正如上文所述,Quatta照搬了盖尔夫的运作方式,破坏了Ropear的时尚另类,并且伤害了Ropear赖以生存的小经销商们。
